AI and the CMR note: reading the document versus proof of delivery
Short answer
Automated reading of a CMR consignment note copies the fields. It does not establish whether the delivery was made without reservations. An illegible note in the reservations box should be marked for checking, and the system must never record it as „no reservations”. „File read” must never mean „delivery confirmed”. At Syntalith the automation costs from €3,000 net, and with 1,000 documents a month it pays back in 2.0 months.

What a CMR note shows, and what reading it cannot establish
The CMR Convention distinguishes the document from the contract of carriage. Under Article 4, the absence, irregularity or loss of the consignment note does not affect the existence or validity of the contract, and Article 9 describes the note's value as evidence and the presumptions linked to the absence of the carrier's reservations. This is knowledge for the person who assesses the document. The model copies the fields and does not assess their effects.
An empty field and a failed reading are two different results
An employee receives a photo of a CMR note with a handwritten remark next to the reservations. To the model, the bright part of the photo looks like an empty field. Recording „no reservations” turns a reading problem into a claim about the document.
Field read
a value with its source
The employee sees the value next to the part of the image.
Field empty
confirmed
The field is legible and holds nothing.
Field illegible
to be checked
A remark, a shadow or a crop, so a person decides.
Before a document triggers invoicing
The process owner names which approved result may pass to the next system, and the automation applies that rule and stops everything else. If the company requires certain documents to be checked before settlement, that check stays in the process after the rollout too.
Versions of the same consignment note
A carrier often sends the same note several times: a photo from the road, a copy after unloading and a copy signed by the consignee. Each version may hold different remarks. The system shows them side by side, flags which one holds the reservations box with a signature, and never overwrites an earlier version without a trace. The employee sees which copy each value comes from, so in a dispute about delivery they can reconstruct what the settlement was based on. Without this, the company has one value in its system and does not know which document supports it.

The volume, the time and the checking share are the scenario's assumptions. €34.90 an hour is the EU average hourly labour cost for 2025 according to Eurostat. Model: 2,500 input tokens and 320 output tokens per call at Anthropic's rates, converted at the ECB rate of 1.1205 USD per euro on 22 October 2026.
According to Anthropic (2025), AI cuts the time of a task on invoices, memos and other documents by an estimated 87%. Studies with a control group found smaller savings, from 14% to 56%. The scenario counts carefully: a person checks the result in 15% of the old time.
How to accept this kind of automation
- Clear documents and cropped photos
- Handwritten remarks in the reservations box
- Different versions of the same note
- For each example, the expected reading and the employee's action
- A separate assessment of missed reservations and passes to invoicing
The first scope is one type of document from one group of carriers, with a pass rule approved by the person responsible for settlements. An illegible photo can be stopped before reading, as the legibility gate before OCR shows. The scope for a carrier is described on OCR in a transport company, and the full set of documents for an order in the article on missing documents in a transport file.

3 minutes to copy the fields from a document and checking in 15% of the old time are our assumptions. €34.90 an hour is the EU average hourly labour cost for 2025 according to Eurostat, for companies with 10 or more employees. Model cost about €0.007 per document: OCR in our system cost €1.17 for 181 files, and a separate read about €0.0008, converted at the NBP rate of 21 October 2026 and the ECB rate of 1.1205 USD per euro on 22 October 2026.
