A technician may find a convincing manual for an older equipment variant. Several copies sit on a shared drive, and the team’s experience conflicts with the document. Adding a chat interface does not resolve that disagreement. The business needs to establish which material is authoritative.

Separate information access from technical authority

The system can help find a document, point to a passage and identify the equipment it covers. Decisions about work on machinery remain within approved procedures and the responsibilities of qualified personnel.

A pilot can examine questions about the relevant manual, an approved change or the source of an inspection requirement. Expecting the model to diagnose every failure makes both evaluation and accountability much harder.

Missing information means part of the engagement is knowledge preparation. The company must make time for that work. A supplier cannot determine the correct technical procedure merely by selecting the most persuasive file.

Microsoft’s Copilot readiness documentation discusses current content, ownership and permissions. It illustrates the importance of content governance on an existing platform; it does not establish that any custom system automatically provides those controls.

Compare search, an existing platform and custom work

If the document collection is small and naming is the main issue, better organization and search may be enough. An existing platform deserves evaluation when the sources and permissions already fit one environment.

A custom system may be appropriate when the workflow spans manuals, asset records and distinct access rules. It should offer more than another chat window. The advantage needs to come from the way it supports a defined task and lets employees check its output.

Local processing is a separate purchase decision. Network availability or data requirements may justify it, but it does not repair poor source material. A local model also needs operational ownership and support.

Test missing and conflicting information

Use actual employee questions assessed by the relevant content owner. Include answerable questions, missing information, conflicting sources and restricted documents. The test should reveal what the system does when it cannot support an answer.

Also test a document revision and a permission change. Yesterday’s correct answer may no longer apply. Include these changes in acceptance testing and in the ongoing responsibility for the system.

Measure time to a verified source, correct document applicability and unnecessary expert interruptions. A count of chat responses is not a count of resolved maintenance incidents. Operational improvement needs evidence beyond interface usage.

Establish both sides of the engagement

A proposal should identify sources, permissions, the employee-facing output, acceptance criteria and update ownership. The buyer needs a knowledge owner who can resolve the meaning and status of materials.
