AI in controlling: variance commentary
Short answer
AI in controlling helps you write the commentary on an approved report. It points out the change, orders the cost owners' explanations and prepares questions about the unexplained part of the variance. Before that, the controller fixes the budget version, the period and how the difference is calculated, because the model does not know why the figure changed.

Figures checked: 22 October 2026
- 01Figuresthe budget version, the period and the calculation method
- 02Explanationsfrom the cost owners, with amounts
- 03Remainderthe part of the variance with no explanation
- 04Commentarythe change, the explanations and the questions
- 05Checkevery statement tied to a figure in the report
First the figures, then their explanation
For the first trial, one cost category is enough: the planned amount, the actual amount and the approved notes of the people responsible. Keep the export date and the plan version. Comparing actuals with the original budget answers a different question from comparing them with a forecast updated in the middle of the month.
Check gaps in the data with the tool the team already uses. Microsoft describes profiling column quality, distribution and values in Power Query. By default it covers the first 1,000 rows; you have to choose analysis of the whole data set separately. So a green preview of a sample says nothing about the quality of the remaining records. Microsoft documentation, checked on 9 October 2026.
What follows from a fictional variance of €12,000?
For the exercise, take a plan of €100,000 and actuals of €112,000. The difference is €12,000, or 12% of the plan. In a note, the cost owner confirmed an extra service for €7,000. They have not yet explained the remaining €5,000. These are made-up figures with no link to any client's result.
The draft commentary should keep that gap: costs exceeded the plan by €12,000, of which €7,000 is assigned to the named service and €5,000 needs an explanation. A sentence about „rising supplier prices” would be a guess until a source confirms that cause.
The controller can ask AI to shorten the description or prepare a question for the owner. Keep the calculation of the difference and the percentage in the spreadsheet, so the reader can reproduce it apart from the text. With a plan of zero, the usual percentage variance formula will not work; how to present such a line needs its own rule.
How do you check the commentary before sending it?
Read the sentences about figures and the sentences about causes separately. For a figure, point to the cell or the row of the report. For a cause, find the approved note, the document or the owner's answer. When the source contains a supposition, the summary should keep its uncertainty.
In the next exercise, change the actual amount and keep the old note. Check whether the prepared commentary reveals the mismatch. Also add a line with no explanation. Judge the number of statements that need correcting and the time it takes to check the whole text, because the generation time alone says little. This guide proposes such a trial; it reports no result of a model test.
When is a workshop enough, and when do you need connected systems?
If the data is ready and the team needs practice in writing and checking commentaries, you can agree Syntalith team training. The process review at Syntalith is free, automations, apps and agents start from €3,000 net, and team training from €1,150 net a day (pricing). We set the programme from the work of the controllers and of the readers of the report. It is a workshop on working with AI. Responsibility for approving financial data stays with your team.
When most of the time goes on collecting files and chasing corrections, you need a separate automation scope. We describe the wider workflow in the guide to financial reporting for the CFO. For the first call, a description of the report, its sources and the place where it usually comes back for corrections is enough.
What it costs
- Time saved
- 5 people × 1.5 h a week × 4.33 = 32.5 h
- Value of that time
- €1,133
- Licences
- $100 (€89)
- Left after licences
- €1,044 a month
Payback of a €1,150 training day
1.1 months
The hours saved are the scenario's assumption, which we check by timing tasks before the training and after 30 days. €34.90 an hour is the EU average hourly labour cost for 2025 according to Eurostat. Claude Team seats at $20 per person a month, at the ECB rate of 1.1205 USD per euro on 22 October 2026.
- The time of the task before the training and after 30 days
- The corrections made by the person checking the result
- Tasks where a participant still needs help
- Licences and tools cleared for work
Where to start
We run the workshop as part of team training, from €1,150 net a day. For the free review, a description of one task the team does every week and the tools it uses is enough. You receive the written training programme within 2 working days.
„I already use AI.”
Your people too. Just no rules.
From our conversations with companies
5 na 10 employees paste sensitive data into private AI accounts: contracts, invoices, customer data.
In ESET survey (2026)
1 na 10 admits this in the survey.
Customer data pasted into a private AI account without an data processing agreement is a violation of the GDPR.
Don't worry, we won't tell anyone :)
What do we see in companies that "already use"
- Only ChatGPT or Claude accounts, without plugins, skills, integrations and MCP servers with company tools.
- Company programs are not connected to AI. People still click through systems and Excel, and enter chat data manually.
- Lack of company standards: everyone writes instructions in their own way, no one shares what works.
- No rules for personal data, GDPR and company secrets.
- No limits and no visibility: no one knows who uses AI, how much and for what.

„Is my data safe?”
Yes. You choose where they go: from your company account to the model on your server.
00Employee's private account
Customer and company data ends up in an account that the company cannot see or control. There is no data processing agreement, so it is a violation of the GDPR. When an employee leaves, the chat history goes with them.
01ChatGPT or Claude corporate account
The provider does not use your data to train models. A copy of the queries remains in his logs for up to 30 days.
02API with zero retention (ZDR)
The provider processes the request and does not save anything. It requires his consent, we prepare the application together.
03Processing in the EU
Queries are counted and stored in Europe: OpenAI in the EU region, Claude via clouds with the EU region.
04Model at your place
The open model runs on your server or in your cloud in the EU. The data does not go outside the company.
What we do with every implementation
- Confidentiality agreement and data processing agreement before we receive any data.
- You choose the cases for the prototype and we anonymize them upon request.
- The data stays in the EU and we delete it after the test.
- Corporate accounts with an administrator on your side.
When data cannot leave the company
The open model runs on your server or in your cloud in the EU. To choose from:
- White-tailed eagle
- Polish model, SpeakLeash and ACK Cyfronet AGH
- PLLUM
- Polish model, HIVE consortium commissioned by the Ministry of Digitization
- Qwen
- Alibaba
- GLM
- Zhipu AI
- DeepSeek
- DeepSeek

Do you have a lot of your own data? We will fine-tune the small model.

When you have thousands of similar emails, documents or reports, we teach a small open model based on your examples. It works for you, responds quickly and costs less to maintain than a large model. We measure quality on issues that the model has not seen while learning.
Przemysław and Piotr did it in large programming and consulting companies. Artem did it before and does it today at Syntalith. It's about models on your own infrastructure, tuning and quality measurement.

Payback: 1.7 mo.
3 hours to collect the data and prepare a report and checking in 15% of the old time are our assumptions. €34.90 an hour is the EU average hourly labour cost for 2025 according to Eurostat, for companies with 10 or more employees. Model cost: checking the commentary in our reporting system (about €0.0002) plus compiling the data (Claude Sonnet 5.5, about 30,000 + 2,000 tokens), at the ECB rate of 1.1205 USD per euro on 22 October 2026.

How does AI help with budget variance commentary?
It orders the cost owners' explanations next to the figures from the approved report and prepares questions about the part of the variance nobody has explained.
Can AI explain a variance on its own?
No. The model does not know why the figure changed, so it writes only from the cost owners' explanations and marks the rest as a question.
How much does this training cost?
At Syntalith, from €1,150 net for a workshop day for the team. Claude Team seats cost $20 per person a month. With 5 people and 1.5 hours a week each, the payback is 1.1 months.
